If everyone has AI, where does competitive advantage come from?

Shopify’s continued investments into AI for merchant workflows, particularly Sidekick, signal more than another wave of AI features. Across the Shopify ecosystem, AI is rapidly becoming part of everyday commerce - helping merchants create content, improve merchandising, automate support, and simplify operations. Execution is becoming faster, easier, and more accessible than ever. That’s exciting. But it also raises a different question: if everyone is using AI, where does competitive advantage come from?

The bottleneck has changed.

For years, digital commerce was constrained by execution. Building an ecommerce site. Integrating systems. Launching new capabilities. Today, those barriers are falling. The challenge we hear most often from merchants isn’t “How do we implement AI?”, it’s “Where should we invest next?”

Retention. Merchandising. Customer segmentation. Search. Personalization.

Every initiative has potential, yet very few organizations have the capacity to pursue all of them.


Judgement is the new constraint.

Most established merchants already have access to an extraordinary amount of technology and data. Third-party Shopify apps, GA4, customer data, marketing automation, business intelligence - just to name a few.

The challenge isn’t finding another dashboard. It’s deciding which opportunities are most likely to create measurable business value.

A recent conversation with a mid-market Shopify Plus merchant illustrated this shift. Their team had eleven AI initiatives on the roadmap — AI-drafted product descriptions, personalized merchandising, agentic support, generative email — and no shared view of which would move the business the most. The tools were ready. The judgement about where to deploy them wasn’t yet.

As AI lowers the cost of execution, judgement becomes more valuable.


A different way to think about AI.

Much of today’s AI conversation begins with technology. We think it should begin with outcomes. Instead of asking “How can we use AI?”, we’re asking “Where can AI create the greatest commercial impact?” It’s a subtle shift. But it’s one we believe will define the next era of commerce.
